Why did a successful pizza brand want to create a new format?

Mellow Mushroom had to acquire structure without selling its soul. The brand is known for proudly letting its freak flag fly, and franchisees reflected this individualism with their own takes on format, menu, operations, pricing, and store design.

For each new unit, this led to longer lead times, higher opening costs, and uneven execution across the system. For Mellow Mushroom to support its franchise partners into the future, they had to balance this maverick spirit with standardized offerings and streamlined operations.

What was the culinary problem to be solved?

The psychedelic brand started to become disjointed and, often, outdated. The menu had spawned several new categories – from hoagies to calzones to toasts and beyond – that paled in comparison to the popularity of their core pizzas and wings.

How do you bring structure to a maverick franchisee network?

We didn’t take away operators’ individual freedom of expression. Instead, we gave them a “Framework for Freedom”. By distilling the menu and brand idea down to their essence, we identified the specific places where standardization would make the most impact on capital expenditure and operating costs. This structure created headroom for fresh creativity, within a modern, streamlined fast-casual prototype.

What did the menu re-design have to achieve?

We re-engineered the menu to refocus on Mellow’s greatest most profitable hits – which cleared room for innovations that were both new, and easily executable, like a calzone-hoagie hybrid (“Panizzi”), entree-worthy salads, craveable batched cocktails, soft serve ice cream sundaes, and more.

What did the visual and interior design have to achieve?

We engaged Zebra Global Architects to design the prototype interiors. Again, the “Framework for freedom” was applied, with repeatable showstopper features like the Mushroom Bar design, consistent Furniture, Fixtures, and Equipment, and design principles within which Mellow’s beloved local muralists and artists could continue to create.

What were the outcomes.

The new prototype launched successfully in Grant Park, Atlanta in December 2024, with lower build-out and operational costs, and faster ticket times. A pipeline of further units coming soon.
